The challenge

Every leader at this level faces a version of the same problem.

The challenge rarely announces itself clearly. It surfaces as decisions that take longer than they should. As teams that aren't performing the way the leader imagined. As a quiet sense that success has brought more weight, not more freedom.

For the individual leader

  • —The isolation of the role — no truly safe space to think through the decisions that matter most
  • —The gap between what made them exceptional as an individual and what leading a team at scale actually requires
  • —Decision-making under sustained, compounding pressure — with consequences that fall on others
  • —The cost of reactive leadership when the stakes are at their largest
  • —The sense that being successful is no longer the same as being significant
  • —The personal toll of a role that never fully switches off

For the organisation

  • —The cost of an underperforming senior executive — typically 1.5 to 3 times their annual salary in lost productivity and attrition
  • —Succession pipelines that have not kept pace with the organisation's growth
  • —Cultural drag created when a leadership team does not share a common framework for decision-making
  • —Board-level concern about executive performance that no internal process has been able to address
  • —The organisational risk of a leadership style that relies on authority rather than influence
  • —The compounding effect of unresolved senior team conflict on middle management and frontline culture

The practice

Most executive coaching works on what you do. This works on the system beneath it.

The frames, the reflexes, and the patterns that are already deciding how you think — before you're aware you're thinking at all. That is the level at which this practice operates. Not at the surface behaviour, but one level down: the internal operating system that governs every decision you make under consequence.

Dr Hercules Kollias's training spans neuroscience, psychology, medicine, and surgery. For twenty years he has studied how exceptional minds work — what happens under pressure, what patterns of response reveal themselves across different contexts, and how those patterns can be refined so that a leader's sharpest judgement becomes the way they operate, not the exception they reach for.

This is not a generic coaching methodology applied to a new client. It is a tailored, evidence-informed engagement built around how this particular leader thinks — and what they are asking of themselves.

Science-grounded

Built on neuroscience and psychology, not intuition alone. The frameworks that inform this work are drawn from decades of clinical and research-grade investigation into how minds function under pressure.

Tailored without exception

No two engagements follow the same path. The work begins with understanding how this particular leader thinks, decides, and leads — and is built around that, not around a programme.

Outcomes that compound

The goal is not a set of better habits. It is a different quality of judgement — one that shows up reliably when the pressure is highest and the decision matters most.

Engagements

For the individual. For the team.

This work is available in two forms — each designed for a different need, and each delivered to the same standard.

The Individual Engagement

CEOs, Managing Directors, C-suite and senior executive leaders

A confidential, structured coaching engagement tailored to the individual leader. Sessions are conducted privately, typically via video or in person, across a defined programme arc. The engagement begins with a thorough discovery phase — establishing how this leader thinks, what they are navigating, and what outcomes they are seeking — before moving into the core work.

  • —Initial diagnostic and goal-setting session
  • —Regular one-to-one sessions (frequency by agreement)
  • —Between-session support where appropriate
  • —Confidential — no reporting to the organisation unless agreed
  • —Engagements typically run across 6 to 12 months

The Team Engagement

Boards, CEO + direct reports, executive leadership teams

When the challenge lives at the level of the team — fragmented decision-making, unresolved senior tension, leadership cultures that are not translating to the organisation — individual coaching is not sufficient. This engagement works with the leadership group as a system, developing shared frameworks, improving collective decision-making, and building the kind of psychological safety that allows honest conversation at the executive level.

  • —Diagnostic phase across the team
  • —Facilitated group sessions with individual work where needed
  • —Leadership culture and decision-making alignment
  • —Designed around the team's specific operating context
  • —HR and board-accessible reporting framework (by agreement)

Return on investment

The case for serious investment in serious coaching.

This is not a development expense. For the CFO and the board, executive coaching at this level is a retention, performance, and risk-management investment — with a return that is measurable where it matters.

Leader retention

The cost of losing a senior executive — recruiting, onboarding, lost institutional knowledge — typically exceeds 1.5 times their annual salary. Coaching that extends a high-value leader's tenure by even one year returns multiples of its cost.

Decision quality under pressure

The decisions made by a CEO or C-suite executive under pressure have outsized consequences. Improving the quality of those decisions — through clearer thinking, better pattern recognition, and reduced reactivity — is among the highest-leverage interventions available to a board.

Succession readiness

Organisations that invest in developing their next tier of leadership create options. Those that don't find themselves dependent on external recruitment at exactly the moment internal capability matters most.

Team velocity

An executive leadership team that operates from a shared framework, with real psychological safety and resolved interpersonal tension, moves faster and executes better. The cost of the reverse — slow decisions, political friction, misalignment — accumulates invisibly but substantially.

Cultural leadership

The leadership culture of an organisation is set at the top. Investment in how senior leaders lead directly shapes engagement, retention, and performance across every level below them.

Risk mitigation

A senior leader under sustained pressure, without support, is an organisational risk. Coaching provides the confidential, professional support that prevents the kind of performance deterioration that boards address too late.

The practitioner

Dr Hercules Kollias

MBBS · BSc (Hons) Neuroscience & Psychology · 20+ Years Advisory Practice

Dr Hercules Kollias is an executive coach, leadership adviser, and physician whose practice is built at the intersection of neuroscience, psychology, medicine, and organisational life. For more than twenty years he has worked with senior leaders and their teams across industries, geographies, and sectors — from ASX-listed corporations to government agencies, educational institutions, and private enterprises.

His differentiating foundation is his clinical training. He trained in medicine with a degree in neuroscience and psychology, and has continued to practise clinically throughout his advisory career. That clinical practice is not background — it is the mechanism by which his pattern recognition stays sharp, current, and tested against real consequences. It is what makes this practice different from conventional coaching.

He is based in Brisbane and works with clients across Australia and internationally. Engagements are conducted in person and via video.

What clients say

From those who've done this work.

Hercules coached me for just over 2 years, commencing at a time when I was at a career low which was manifesting itself in various ways in my personal and professional life. At a time when I was feeling vulnerable and needed to rebuild my confidence and self-belief, Hercules was both supportive and challenging. He validated where I was at but knew that wasn't a helpful place for me to be for any length of time and called me on that. So, we worked together to set goals, he provided practical strategies to help me move forward and gain perspective, he pushed me out of my comfort zone just when I needed it and he held me accountable when it mattered. I was able to share challenges in a safe environment, without judgement, knowing that there'd be an insight or model or relatable analogy that would help me see this challenge in a different light. As each session progressed, I could feel myself better understanding and recognising my patterns and habits, some which served me well, many which didn't, all the while regaining confidence in my ability to overcome these and again become the more balanced person, leader, friend, colleague that I wanted to be. I am incredibly grateful to have had this experience with someone who had the right amount of care and patience as they accompanied me on this journey, yet equally provided the dose of reality I needed to take myself less seriously, have a laugh along the way and come out the other side in a much better position than when I went in. Thank you Hercules.
